A Customer Complaint Taught Us More About LED Panel Structure

No supplier likes receiving a customer complaint.
But after many years in the lighting business, we have learned that a complaint itself does not define the quality of a supplier.
How you respond to it does.
Recently, one of our long-term German customers contacted us about several LED panels from their latest shipment.

After installation, they noticed visible bright spots on the surface of some panels. In certain areas, the LED pattern could clearly be seen through the diffuser.
At first glance, it looked like an optical problem.
But the real cause turned out to be more interesting.

1. First priority: solve the customer's problem

Our first response was not to argue about the cause.

We asked the customer to replace the affected panels for the end user first.
The project site should not have to wait while we investigate.
At the same time, we asked the customer to help us check several details so we could determine whether this was:
  • an isolated issue
  • an installation-related issue
  • or a potential batch problem
From previous experience, we had seen cases where excessive pressure during installation could deform the back plate and reduce the optical distance between the LEDs and the diffuser.
Meanwhile, our technical side immediately started its own investigation.

2. The customer helped us identify an important clue

Once the customer received the returned panels, they carefully inspected them and shared photos, videos and their own analysis with us.
Their observation was very useful.
They found that the diffuser itself was relatively loose.
If the diffuser was pressed inward during unpacking or installation, the distance between the diffuser and LEDs became too small.
Once that optical distance changed, the LEDs became visible as bright spots.
Interestingly, when the panel was held upright and gently shaken, the diffuser returned to its normal position and the bright spots disappeared.
The customer also suggested a possible improvement:
Could an additional transparent support in the centre help maintain the diffuser spacing more consistently?
This is one of the things we value most in long-term cooperation.
A good customer does not only report a problem.
Sometimes, they help you understand the product better.

3. Instead of making assumptions, we asked three questions

After receiving the customer's feedback, we immediately shared everything with the technical team.
We needed to answer three questions:
  1. Was this an isolated issue or a batch issue?
  2. What was the most likely root cause?
  3. What could we improve to prevent it from happening again?
That distinction is extremely important.
A visible defect does not automatically mean the entire production batch has a structural problem.
But neither should it be dismissed as "just one bad piece" without verification.

4. Rechecking the production records

Over the following week, we went back through the relevant production information.
We checked:
  • outgoing inspection records
  • QC reports
  • material specifications
  • production procedures
  • and the structure used for that shipment
We also arranged samples using materials consistent with the previous production batch and repeated the internal structural testing.
The goal was simple:
Recreate the conditions as closely as possible and see whether the problem could be reproduced consistently.

5. What did we find?

Based on the QC records, material verification and repeated structural testing, we did not find evidence of a systematic material or structural defect.
The samples remained stable under normal conditions.
Our conclusion was therefore that the complaint was most likely related to a small number of individually assembled products rather than the whole production batch.
One possible cause of this issue that customer experienced was identified in the production final rework process.
In normal mass production, screws are tightened using controlled equipment.
However, at the end of a production batch, a small number of units may require manual repair or rework.
Those units can only be driven screws manually, and the force applied by hand lacks the precision of automated equipment.
If screws not tightened sufficiently during manual rework, the diffuser may not be held as firmly as intended.
That slight looseness can allow the diffuser to move inward when pressed.
Once the optical distance becomes too small:
the individual LED points may become visible through the diffuser.
This explanation matched both our internal testing and the customer's observation.

6. The improvement matters more than assigning blame

Once we had a likely root cause, the next question was more important:
How do we make sure it doesn't happen again?
For future batches, we decided to strengthen several inspection points:
  • additional checks on diffuser fixation
  • closer inspection of manually reworked products
  • stricter screw-tightening requirements during final rework
  • and continued monitoring of structural consistency
The customer accepted our analysis positively, and the cooperation continued as normal.

Cooperation is not simply about a customer placing an order and a supplier shipping products.
The real value appears when something unexpected happens.
  • How quickly do you respond?
  • Do you take responsibility for investigating?
  • Do you communicate honestly?
And most importantly:
Do you improve the process afterwards?

7. What this case taught us about LED panel structure

This complaint also brought us back to a very basic but often underestimated issue in LED panel design:

Structural tolerances matter.

A 600×600 LED panel may look like a very simple product.

But the stability of the complete structure depends on how precisely these components fit together.
One particularly important relationship is:
The internal frame height must match the thickness of the diffuser system.
If the dimensional relationship is wrong, very different problems can occur.

Experience is often hidden inside the product

There is a Chinese saying:
"Ten minutes on stage comes from ten years of practice behind the scenes."
The same idea applies to mature lighting products.
A stable LED panel structure is rarely created by one clever idea.
It comes from years of:
  • production experience
  • project feedback
  • customer complaints
  • testing
  • material optimisation
  • and continuous improvement
Every small issue teaches us something.
And every improvement becomes part of the next generation of products.

Final thought

No supplier can realistically claim that a product will never experience an isolated problem.
What professional customers really need is something more important:
A supplier who responds quickly, investigates seriously, communicates transparently and turns problems into improvements.
That is how product quality evolves.
And that is also how long-term cooperation is built.
